How to Evaluate an AI Sales Follow-Up Pilot: Leads and Completed Callbacks
Evaluate AI sales follow-up by comparing similar eligible enquiries and verified downstream outcomes. More calls or longer conversations do not prove better qualification or sales. Lead source, offer, campaign timing and staff availability can change the result independently of the agent.
Use the sales pilot worksheet. This is a methodology, not a customer success claim. It keeps source quality and calling performance separate enough to support a responsible decision.
Freeze the cohort definition
Choose an enquiry receipt window, permitted purpose, current preference policy and duplicate rule. Record campaign, form, landing page and source where known. Do not infer a missing source from device, country or direct traffic. Preserve uncertain attribution as uncertain.
Separate fresh enquiries from old lists and existing customers. If a source mix changes during the pilot, report results by source and period rather than presenting one blended improvement. Avoid repeatedly counting the same enquiry as a new lead because it received another attempt.
Follow the outcome chain
| Stage | Definition to fix before launch |
|---|---|
| Eligible enquiry | Unique enquiry permitted for the declared follow-up |
| Accepted attempt | Provider accepted a specific call request |
| Connection | Declared connection criterion with provider evidence |
| Qualified lead | Meets a written, reviewable rubric |
| Completed callback | Human conversation completed, not merely scheduled |
| Sale | Authoritative business record within a declared window |
A caller agreeing to hear more is not automatically qualified. Review need, supported service and intended next action under the business rubric. Keep disqualified and uncertain outcomes visible.
Use comparable allocation and observation
If an approved controlled comparison is feasible, define allocation before results are known. Otherwise disclose operational allocation and likely confounders. Keep staff coverage, attempt policy and sales offer comparable, or report the differences explicitly.
Choose a maturity window long enough for the declared callback or sale outcome. A cohort contacted yesterday cannot fairly be compared with a month-old cohort on completed sales. Report pending outcomes separately rather than treating them as losses or wins prematurely.
Reconcile effort, costs and failures
Match provider attempts to CRM outcomes and assigned callbacks. Investigate missing or duplicate activities before calculating rates. Include acquisition spend under a declared allocation, supplier charges, review time and human sales work. Show calling-only and blended CPQL separately when useful.
Track unwanted-contact complaints, incorrect qualification and false callback promises. A higher connection rate does not justify ignoring those failures. Keep configuration versions and stop conditions attached to the report.
Make an evidence-based decision
Report counts and rates with denominators, source cohorts, period, configuration, exclusions and unresolved outcomes. Choose expansion only where useful outcomes and acceptable operational behavior are both supported. An inconclusive pilot can identify a lead-quality or integration problem without proving the agent increased sales. Publish measured claims only with permissioned records and a comparison that supports the wording.
Frequently asked questions
Can I compare two pilots with different lead sources?
Only with clear qualification and limitations. Source, campaign, timing and eligibility can change outcomes independently of the calling workflow.
Is a callback request a completed sales conversation?
No. Track saved request, assigned task, attempted callback and completed conversation separately.
Does this guide promise sales uplift?
No. It defines an evaluation protocol. Measured uplift requires comparable cohorts and verified outcomes.
Continue planning your workflow
See the parent guide, calling costs, or request a scoped demonstration. Examples and test resources are educational; verified provider configuration and measured customer results must be evaluated separately.
