AI cash-on-delivery confirmation should be evaluated at order level through the final logistics outcome. A customer saying “yes” is an intermediate event. It does not establish dispatch, successful delivery, lower return-to-origin or higher profit.

Use the COD pilot evaluation worksheet. It is an analysis template, not a merchant result. Customer calls and changes to fulfilment decisions require the merchant's approved operational policy.

Define the eligible order cohort

Choose the order receipt period, geography, products, payment method and contact eligibility. Deduplicate by stable order identity and separate repeat attempts from new orders. Keep cancelled-before-contact, invalid and out-of-scope orders visible with reasons.

Do not choose only orders likely to answer after seeing the results. Freeze exclusions before evaluation. If the pilot handles one courier or region, the conclusion applies to that scope until broader evidence exists.

Keep intermediate and final states separate

StageRecord required
Confirmation attemptProvider call identity linked to order
Customer responseReviewed confirmed/cancelled/change/unreachable/uncertain state
Order updateMerchant system accepted the authorized change
DispatchFulfilment record, not a spoken promise
Delivery or RTOAuthoritative final logistics status and reason

Never convert silence, voicemail or a vague answer into confirmed intent. Read back consequential changes and save them through the authorized tool. If an update fails, do not tell the customer it succeeded.

Wait for comparable maturity

Use the same follow-up window for comparison cohorts, long enough to observe the chosen logistics outcome. Separate pending shipments. Including immature orders in the denominator can make an RTO rate appear lower simply because returns have not happened yet.

Compare courier, geography, product category, order value, dispatch delay, discounting and fulfilment rules. These factors can change delivery outcomes independently of the call. Use an approved controlled allocation where feasible; otherwise state the observational limits and show relevant cohort breakdowns.

Calculate the economics without double counting

Include calling charges, staff review, manual follow-up, integration, shipping and return costs under the declared scope. Distinguish a cancelled-before-dispatch order from a delivered order; each can have a different business effect. Use realized contribution assumptions reviewed by the merchant rather than treating confirmed order value as revenue.

For a purely fictional example, 100 confirmed orders with 70 delivered, 20 returned and 10 pending cannot support a final delivery rate for all 100 yet. Report the pending count and the maturity window. Do not omit those orders to manufacture a successful headline.

Publish only what the records prove

Report order counts, confirmation outcomes, mature delivery/RTO outcomes, cost scope, configuration, exclusions and uncertainty. Review wrong-person disclosure, unauthorized changes and complaints alongside economics. A useful pilot may improve data quality without proving lower RTO. Customer success claims need permissioned merchant and logistics records that support the exact conclusion.

Frequently asked questions

Does a COD confirmation mean the order was delivered?

No. Confirmation is an intermediate event. Delivery and return-to-origin require authoritative logistics evidence.

Can I claim reduced RTO from a before/after chart?

Not without examining cohort maturity and differences in courier, geography, product, order value and fulfilment policy. State observational limitations.

Is there a measured RTO reduction in this article?

No. It is a reproducible evaluation method, not an invented merchant case study.
